How to Build a Factory Hiring Pipeline Backward From the Start Date

A factory has approved 200 additional positions for a production increase. Recruitment reports that more than 300 candidates are in the pipeline.

The number sounds reassuring. It does not tell the Plant Manager whether 200 workers will be ready on the required date.

Some candidates may still be awaiting interviews. Others may have received offers but not accepted them. Some accepted candidates may not report on Day One. Even those who arrive may still need to complete documentation, orientation and mandatory training before they can be assigned to a line.

A sales leader would not confuse leads with closed revenue. In the same way, a Plant Manager should not confuse candidates, accepted offers, or scheduled starters with workers ready for deployment.

The useful question is not simply how many people are in the hiring pipeline. It is whether enough people have progressed far enough through that pipeline to reach the agreed endpoint on time.

A factory hiring pipeline should therefore be built backward from two fixed requirements:

A practical factory hiring pipeline can be reduced to five stages:

  • Deployment-ready workers
  • Workers completing the required intake
  • Day One starters
  • Accepted offers
  • Qualified candidates

Each stage has 2 variables:

  • Conversion: What proportion reaches the next stage?
  • Time: How long does that movement normally take?

Conversion determines how large the pipeline must be. Time determines when each stage must be completed.

If the factory also knows its qualified-candidate-to-offer conversion, it can continue the calculation backward to determine how many qualified candidates must enter the pipeline.

The loss percentages should not be added together. Each conversion occurs after the previous stage and must be calculated sequentially.

No factory should copy the rates in this example. Offer acceptance, Day One attendance and intake completion vary by role, shift, location, recruitment source and period. The factory should use evidence from its own programs or clearly documented initial assumptions.

Put a Deadline Against Every Stage

A pipeline can have sufficient volume and still delivers the workforce too late.

If the 200 workers must be deployment-ready in Week 8, the factory should work backward from that date:

  • required intake must be completed before deployment;
  • Day One must allow enough time for the intake process;
  • offers must be accepted before the scheduled start;
  • qualified candidates must be available early enough for selection and documentation.

The exact timeline will depend on the factory’s process. What matters is that every stage has the latest completion date.

This creates an important distinction:

Keep Candidate Flow Within the Factory’s Intake Limit

Recruitment cannot move more people through the pipeline than the factory can receive effectively.

A plant may have enough accepted offers to schedule 100 starters in one week, but its documentation, orientation, safety training or supervisor capacity may support only 40.

The solution is not to slow sourcing until the pipeline falls below requirement. It is to place candidate flow and factory intake capacity on the same weekly calendar.

If the factory can receive 40 people a week, the pipeline may need five confirmed cohorts rather than one intake of 200. Each cohort should have its own conversion assumptions and latest completion dates.

Do Not Close the Pipeline at the Offer Target

An offer target is an intermediate milestone, not the final outcome.

If 235 candidates have accepted offers, Recruitment may have reached its planned stage target. The pipeline must remain visible until the required number has been reported, completed with the agreed intake and become available for deployment.

This does not mean keeping an unlimited pool of candidates open indefinitely. It means slowing or closing the pipeline based on observed conversion, not on the assumption that every accepted offer will reach the endpoint.

If actual Day One attendance is lower than planned, the remaining cohorts must be recalculated. If conversion is stronger, unnecessary candidate processing can be reduced. If the required start date changes, every upstream deadline should move with it.

The pipeline is therefore a live operating forecast, not a static recruitment target.
